From Scrum Board to AI Cockpit

How a mid-sized software company transformed its 18-person engineering team for agentic development in 12 weeks - without a single resignation, but with triple the impact.

The Baseline: Great People, Outdated System

A B2B SaaS company in southern Germany with around 120 employees - 18 of them in software engineering - was facing a problem many know all too well: competitors were suddenly shipping features in weeks that took their own team months. The suspicion was clear - rivals were already building with AI agents.

Leadership wanted to act. But the team was rattled. Seasoned developers were openly asking: "Are we about to become obsolete?" The Scrum Master had no idea how AI agents fit into existing sprints. And while the tech leads had rolled out Copilot licenses, without a clear strategy the impact fell far short of expectations.

Challenges at a Glance

  • × Rigid Scrum processes that left no room for the speed of AI-powered development
  • × Deep uncertainty across the team about their own value and role in this new world
  • × Zero standards for AI-generated code - no reviews, no metrics, no guidelines
  • × Leadership without a compass for how to steer the transition

Our Approach: Four Phases to a New Team

No slide deck about "the future of work." Instead, we worked side by side with the team for 12 weeks, shaping the transformation together.

Phase 1

Creating Clarity

First, we sat down with leadership and tech leads in intensive coaching sessions for an honest assessment. Where does the team really stand? Which workflows consume the most time? Where are the biggest levers? From this emerged an AI roadmap with concrete milestones - not an 80-page strategy document, but a plan everyone on the team could understand.

Phase 2

Rethinking Roles

The hardest part: we guided each role individually through the transformation. Developers learned to grow from a lone-wolf mentality into an orchestration role - less typing, more directing, reviewing, and deciding. The Scrum Master became a workflow designer. Product Owners gained space for more strategic work as routine tasks could be delegated to agents.

Phase 3

Tailoring Workflows

We replaced the rigid two-week sprint cycles with a more flexible model where AI agents were integrated as permanent team members. Specifically: code generation, automated reviews, and test coverage became embedded in the daily workflow - not as an add-on tool, but as a central pillar of the development process. Every workflow was tailored to the specific products and team structure.

Phase 4

Establishing Standards

Without clear rules, chaos ensues. Together with the team, we developed binding guidelines for AI-generated code: review processes, quality metrics, responsibilities. Not dictated from above, but co-created by the team - so everyone understands, supports, and can independently evolve the standards.

The Turning Point

In week 6, something happened that made the shift tangible for the entire team. A senior developer - one of the loudest skeptics at the start - solved a complex architectural challenge in a single afternoon that he would have previously scheduled a full week for. Not because a tool had done the work for him, but because he had learned to deploy three specialized agents strategically, evaluate their proposed solutions, and make the best architectural decision himself. His comment in the retro: "I'm not coding less - I'm coding differently. And honestly, it's more fun."

The Results After 12 Weeks

Not a single employee left the company. All 18 engineers now work in clearly defined new roles.

2.5×

faster feature delivery - with the same team size and no overtime.

40%

more time for architecture, design, and strategic decisions by delegating routine work to agents.

0

resignations. The fear of being replaced gave way to the realization that their expertise is more valuable than ever.

This case is an illustrative scenario. To protect our clients, we present abstracted best practices rather than actual customer projects.
